For years the smart answer to “should I self-host?” was no. Not because self-hosting was worse. Because of the labor. Somebody has to patch the server, watch the uptime, fix the thing at 2am when it breaks. Managed platforms sold you out of that job. That was the whole pitch, and it was a good one. You weren’t paying for hosting, you were paying to not be the one holding the pager.
I run about ten client WordPress sites. A year ago that sentence would have meant ten pagers. Ten sets of updates, ten places something could rot while I wasn’t looking. The math said use a managed platform for all of it and stop pretending I could keep up.
The math changed. Not because self-hosting got easier for a human. Because I stopped being the human doing it.
The labor that made managed platforms worth the rent — the patching, the checking, the boring repeated maintenance nobody wants — an agent absorbs most of it now. I don’t SSH into ten boxes. I tell the thing what I want and it goes and does the boring part across all of them. The cost that was the entire argument for renting your own business back from a platform quietly went to near zero.
I want to be careful here because there’s a stupid version of this take and a competent Shopify dev would end me for it. Managed platforms still buy you real things. Security patching that actually happens. PCI compliance you don’t have to think about. Uptime somebody is contractually on the hook for. That’s not nothing and I’m not going to pretend it is.
So the honest frame isn’t “self-hosting won.” It’s that the price of ownership dropped. You were never avoiding cost by picking managed — you were choosing which cost, and buying convenience with it. Fine trade when the convenience was expensive labor. Different trade now that the labor is cheap.
Here’s the part I can say that most people arguing about this can’t: I hold actual client data. When I talk about where the work lives and who can reach it, I have skin in it. Most of the self-host-vs-managed debate is people with nothing at stake performing a position. I’m not avoiding a cost in theory. I moved ten real businesses and I watch the pager.
I don’t think everyone should self-host. I think the reason not to just got a lot smaller, and almost nobody has noticed yet because you only see it from inside running ten of these at once.
Nothing here is recommended. This is just what survived.
